Johann Graf NOVOMATIC Story: How a Master Butcher Built a Global Gaming Empire

From Butcher to Billionaire: Johann Graf's NOVOMATIC Story | iGaming News Today

The man behind one of the world’s largest gaming technology groups never set out to make slot machines. He was trained to make sausages.

The Johann Graf NOVOMATIC story begins not in a casino or a tech lab, but in a butcher’s shop in post-war Austria. Born in Vienna on 3 January 1946 and raised by his grandparents in modest circumstances, Graf became Austria’s youngest master butcher at 23. He walked away from the family trade, started importing pinball machines, and went on to found NOVOMATIC in 1980. Today the group turns over billions and operates across roughly 50 countries.

From Master Butcher to the Start of the NOVOMATIC Story

Graf was expected to take over his parents’ butcher shop in Perchtoldsdorf, a business that came with a pub and a few guest rooms attached. He finished his apprenticeship in record time and earned the title of Austria’s youngest master butcher. But the meat trade never held him. By his own account, he was more interested in selling than in butchery, and he quietly looked for a way out.

That exit came through machines. In 1974, alongside electrical retailer Gerhard Brodnik, Graf co-founded Brodnik & Graf GmbH and began importing Belgian pinball machines into Austrian pubs and cafes. It was an unglamorous start. Yet putting those machines in everyday venues taught him something the established casino operators had missed: ordinary people wanted somewhere to play that wasn’t the formal, expensive world of Casinos Austria.

Founding NOVOMATIC and the Shift to Manufacturing

By 1980, Graf wanted control of the product itself. Rather than keep importing other manufacturers’ machines, he founded NOVOMATIC Automatenhandels GmbH with a starting capital of 50,000 Austrian schillings, a few thousand euros in today’s money, and moved into building gaming machines in-house.

That decision shaped everything that followed. Owning the technology meant owning the margins, the intellectual property, and the roadmap. His first real breakthrough came in 1982 with a Swiss sales operation that soon commanded a large share of that market. From there NOVOMATIC pushed into Central and Eastern Europe, expanding quickly after the fall of the Iron Curtain opened new territories.

How the NOVOMATIC Group Became a Diversified Gaming Business

What separates the NOVOMATIC story from a single-product success is the breadth of what Graf built around the core machine business. Over four decades the group moved into casino operations, sports betting, and lottery solutions, and into online gaming through its acquisition of Greentube in 2010. The ADMIRAL brand carried the group into retail betting and gaming venues across multiple markets.

The strategy was vertical integration. NOVOMATIC develops the technology, manufactures the hardware, runs the venues, and operates online, rather than depending on any single revenue stream. The group now employs around 26,000 people and exports to well over 70 markets, with land-based and digital arms feeding each other.

For operators reading this, that is the real lesson. The companies that endure in gaming are rarely the ones tied to one hit product. They are the ones that own the ecosystem, so that when player behaviour shifts from retail floors to mobile screens, the business already sits on both sides of the move.

Future Outlook for Johann Graf and the NOVOMATIC Group

The next chapter is already underway. In January 2021, Graf began a generational handover, transferring 20 percent of holding company Novo Invest GmbH to his son Thomas, now Chief Technology Officer of NOVOMATIC AG, and to two senior managers. Succession is no longer theoretical at the top of the group.

The wider industry is moving towards cashless payments, omnichannel play, and AI-driven personalisation, and a vertically integrated group like NOVOMATIC is positioned to absorb those shifts rather than be disrupted by them. Watch for continued investment in digital and online over the coming year, and for how cleanly leadership passes to the next generation while regulatory scrutiny in Austria remains in the background.

Graf built one of gaming’s largest companies by leaving a secure trade for an uncertain one. The question now is whether the empire he built on that instinct can keep evolving without the instinct that made it.
